Keep a backlog you can actually use

One order, top to bottom

A backlog sorted by priority field is not ordered — it is four buckets. Drag the backlog into a single sequence. The question "what is next?" then has exactly one answer, which is the entire point.

Ready means ready

  • The outcome is written down, not implied
  • It has an estimate
  • Nothing blocks it
  • One person could pick it up without asking a question first

Archive rather than delete

Anything below the line you would realistically reach in two quarters should be archived. Archived tasks stay searchable and can be restored whole — deleting loses the discussion that produced the idea.
